As universities grapple with declining student and staff retention, how they communicate change has become a defining factor in ensuring success. Change programmes typically fail for four key reasons. Complex messages about uncertain futures drive disengagement. If staff and students cannot envision themselves in a new reality, they switch off. Poor collaboration breeds mistrust, which slows down communication chains and dilutes the impact of messages. Inconsistent, front-loaded communications create information vacuums, leaving room for rumour and assumption while overlooking risks and employee concerns. Getting the channel mix wrong is equally damaging – too many messages overwhelm and too few invite misinterpretation. A single slide deck no longer cuts it when change must reach people across locations, time zones and reporting lines.

Visual storytelling is the antidote. Graphic facilitation workshops create shared ownership of change, a co-created vision and a space for employees to feel heard. Research shows that visual language helps people process information faster, leading to shorter meetings and a greater ability to reach consensus compared with text-only approaches.

Icons, infographics, process maps and short videos break complex change into manageable and repeatable chunks. They trigger emotional responses that support trust, loyalty and openness, which are known drivers of successful change adoption. Crucially, visuals help employees “see” the end result, understand the steps and recognise their role in the journey across in-person and digital channels, reducing the ambiguity that often fuels resistance.

The Critical Inking® methodology by Nifty Fox supports teams at over 70 universities globally and organisations such as NATO, the UK’s NHS, Ministry of Justice and police. Using graphic facilitation, live scribing, vision mapping and animation, it co-creates visual stories of change that drive engagement, commitment and performance.

When the National Institute for Health and Care Research in the UK struggled with poor engagement around its transformation programme, Nifty Fox ran three Critical Inking® sessions with stakeholders across the organisation. The workshops unpacked pain points, assessed their understanding of the strategy and rebuilt it as a compelling visual narrative. The events were so well received that attendees formed a strategic change communications working group. They used co-created visuals to hold leadership to account and disseminate change across wider teams, significantly improving clarity and engagement. 

Warwick Medical School faced a different challenge: a poorly communicated research culture that was failing to attract students and staff, retain talent and engage local communities. The Research Culture Café workshops, organised in partnership with Nifty Fox, gathered perspectives from academics, professional services staff, students and community members, distilling everything into a single tree metaphor. This visual later became a beacon for the school, appearing in murals, merchandise and internal communications. It proved so effective that the University of Warwick is developing it into an institution-wide product to promote its research culture.
